This is the biological signature of team coherence. What the Science RevealsFor decades, we’ve studied brains in isolation. One at a time, dissected or inside scanners, responding to stimuli. We’ve learned much about how individuals think, feel, and decide. But until recently we missed something fundamental. When humans interact, something new emerges. Dual-brain imaging (hyperscanning) reveals that our neural activity synchronizes during conversation, cooperation, and shared attention. A 'meeting of minds' is literally measurable. This synchrony appears across sensory regions (we process the world together) and cognitive regions (we make meaning together). It's stronger in couples than strangers, friends than acquaintances. Yet - critically for teams - acquaintances and even strangers can synchronize strongly in demanding cooperative tasks. The right conditions can produce coherence even among those with no shared history. This is the magic Katzenbach and Smith witnessed when they observed that the single most important factor in teams that 'hum' is a compelling shared purpose. Coherence is not just a feeling. It is a measurable biological state in which people's physiological, emotional, and relational systems work in harmony - individually and together. It looks like clarity, trust, steadiness, flow. It feels like being "in sync." It functions like a highly efficient human network: stress decreases, intelligence increases, collaboration becomes intuitive rather than effortful. We’re now entering the intelligence age - Society 5.0 - where human-centricity, creativity, and empathy become the competitive advantage. Yet our leadership models still carry what I call a mechanical hangover: the unconscious assumption that human systems can be "fixed" like machines… by applying controls, replacing parts, greasing cogs. This works when we don't need engagement or adaptability. But in a liquid world, it backfires.
Here is the truth most organizations miss: Neural synchrony is not something you ‘do’ to a team. It is what emerges when you stop suppressing it. Purpose becomes the compass that orients without dictating. When these three elements align, coherence emerges: a state where a team's energy, attention, and intention move in the same direction without force. Work feels lighter. Decisions become cleaner.
